Postmortem on our self-hosted vs vendor analytics choice
We finally pulled the plug on our self-hosted product analytics after 9 months of babysitting the infra, and moved to a paid vendor. The breaking point came when a schema migration took down our dashboards for a full workday, right before a Board review. We went with a mid-tier platform, about $700 a month, but I'm second guessing if the data piping into our Salesforce is even worth it now. Has anyone else made this jump and regretted losing that data control, or found a good middle ground?
Watched a friend go through this exact thing last year at a smaller shop. They kept a cheap Postgres copy of the raw events on the side, just for their CRM sync, so they could still pipe what they needed into Salesforce without paying the vendor for every last row. Took their data guy maybe a week to set up and it ran fine for months. The vendor handled the dashboards, the homegrown pipe handled the CRM, and nobody lost sleep over it.
